What actually goes wrong
A display has two halves: the panel that makes the picture and the backlight that lights it from behind. If the backlight fails the picture is still there, just unlit — the torch test shows it. The backlight is powered by a driver circuit, and on many devices that circuit lives on the logic board rather than in the screen.
On LCD iPhones — the 6 to the 8, the XR, the 11 and the SE models — the backlight circuit on the board is easily damaged when a screen is swapped with the battery still connected. A fresh screen that stays dark is the giveaway. A small filter, coil or diode in that circuit is usually what failed, and it is a reliable board repair.
MacBooks have backlight circuitry on the logic board too, including a fuse that can open after liquid damage or a short. The 2016–2017 MacBook Pro "stage light" fault is different: there the display flex cable wears through, which is a display-side repair. We test which you have before quoting.
On many modern Windows laptops the backlight driver sits inside the panel itself, so a dark screen there is a screen replacement rather than a board repair. Testing tells us which, so you are not quoted for the wrong job.
