What actually goes wrong
The HDMI port is the most common Xbox failure we see, and it is nearly always mechanical. The port is soldered straight to the mainboard, so any force applied to the cable — the console pulled forward, knocked off a shelf, a cable trodden on behind the TV unit — travels directly into the solder joints and the port pins rather than being absorbed by anything.
Sound with no picture is the signature symptom. Audio and video run on different pins through the same connector, so a port with damaged video pins will often still pass sound perfectly. That is genuinely good news: it means the console is alive and the fault is at the connector.
On the Series X and Series S there is a second possibility worth ruling out, and we always do. Between the port and the APU sits an HDMI retimer chip, and it can fail independently of the port. Replacing a port when the retimer is the fault fixes nothing, so the diagnostic separates the two before we quote rather than after.
The repair itself is board-level. The old port is desoldered without lifting the pads beneath it, the pads are cleaned up, and the new port is reflowed under a microscope. Done carelessly this destroys the board, which is why we do it in-house and inspect for existing pad damage before giving you a price.
